Welcome back to Young Business Professionals.
2
This is Felix and I hope you're all fine today.
3
This time we would like to explain the meaning of so-called run at weights to all of you.
4
We're going to make this video as short as possible in
5
order to introduce just the most important facts about run at rates.
6
On the very last slide of this presentation I will share some experiences gained in real projects as a project manager.
7
So make sure to watch this video until the very end.
8
Let's just start.
9
What does run at rate stand for?
10
A run at rate is a method to determine
11
if the installed production process is ready to reach the required production capacity under serial production condition.
12
So this is a part of APQP phase 4, the product and process validation phase.
13
Just imagine you are running through a project to industrialize a new product.
14
The team is designing the product at the beginning, then it installs the required production process,
15
and now the process is installed and process trainings are done.
16
And finally, it's time to determine if the process is able to achieve the capacity that you initially planned for it.
17
If you don't get the big picture about APQP and APQP phases
18
and especially phase four and what role does a run and rate play within that process,
19
just get back and check my APQP playlist to get a general overview about that.
20
We just discussed one case in which a run and rate is typically being performed.
21
The main reason is that you're installing completely new tools and production lines
22
in order to industrialize a new product and in this case a run-out rate is phase of APQP phase.
23
Another reason of when a run-out rate should be performed are also relocations of existing production lines.
24
It might be that you are relocating them within the same production hall
25
or just from hall to hall or from production plant to production plant.
26
to verify if after the relocation everything is still the same and nothing has changed.
27
Next to that, also capacity increase projects
28
with regard to capacities that have not been confirmed before are also cases that require run-out rates to be performed.
29
I'm sure there are a couple of other reasons.
30
feel free to post them down below in the comment section.
31
That might help also other followers watching these videos.
32
Let's talk now about the typical scope of a run rate.
33
As already mentioned, the run rate is a production trial that shall confirm a certain capacity of a production line or tour.
34
It shall also simulate real production conditions in
35
which also spontaneous issues or difficulties might come up such as downtimes caused by technical problems or scrap or similar things.
36
It is recommended to perform this trial for several days or shifts with all all the equipments needed.
37
The length is depending on your internal guideline in case this is available.
38
Alternatively, from the customer requirement.
39
So it might be that a run-out rate just takes three hours, but it can also take two days.
40
It's all depending on the priority of the producer component and the customer retention on that.
41
A typical requirement of VW,
42
for instance, is to perform a so-called a full two days of production run.
43
So during the run-and-rate, a team of engineers
44
is getting down to the shop floor and watching the production
45
that is prepared for maximum capacity output carefully in order to understand if the capacity can be met
46
or there are any issues that still should be solved.
47
If you run through the run rate, make sure you check all single processes and don't miss anyone.
48
Don't underestimate to cross-check your supply chain as well.
49
This should be anyway done making the supplier ready with the supplier PIPAP procedure.
50
But it's always the case that your people are underestimating the supply chain and sub-suppliers and their capacities.
51
Be aware that customers are often willing to join run-in rates.
52
Alternatively, they insist on performing the run-in rate during their presence.
53
And during the run-in rate, of course, you are recording OK parts.
54
You're recording an OK parts, as well as down times and scrap to identify
55
and understand the real capacity of the line or tool considering also these downtimes.
56
At the end of the day, the customer or your internal team decides
57
if the line is fulfilling the capacity requirement so production can be released or if there are any deviations to be solved, so it's just a limited release,
58
or if it can't be released at all.
59
Well, what else is important?
60
So this is the last slide.
61
Let me just try to give you some insights out of real experience of typical problems
62
or issues that are showing up during a run and rate.
63
First of all, I would recommend to do internal trials always before, especially if you are in front of a customer run and rate.
64
Make sure you perform internal trials up front in order to
65
have one more lessons learned loop before the customer is showing up.
66
This will make sure to be one step ahead in the real running rate that counts.
67
It's not the target to hide problems or things like that, but you should simply be ready at the required time
68
as a failed run rate is just causing another required follow up that will take again time,
69
the time of all your team and again the resources of all the project team.
70
Next point is that you should really make sure that your suppliers are ready
71
and that your supplied components have been checked before sufficiently.
72
So perform a run-and-rate with all your sub suppliers
73
and make sure you have sufficient stock for supplied parts available for the run-and-rate.
74
Sounds pretty stupid, but it often happens that during the project,
75
you are having several build level of parts
76
and then at the run-it rate the team believes to have all the parts in stock
77
but due to the fact
78
that they are probably from several build levels finally you're ending
79
up in the run-it rate with a shortage of supplied components
80
and this is really one of the poorest thing
81
that might happen to you you know next to
82
that use the chance to check also logistics inbound
83
and outbound use serial packaging concepts in order to simulate the
84
process from a to z it's better to identify a potential problem now than later on be aware
85
that a run rate can be a fall through criteria for people for the ppap
86
so if capacity is not met you will never achieve a ppap note one
87
or a green release you will always remain in limited status
88
and last but not least be prepared and ready for the running rate
89
but do not fake things or data that doesn't help you at all
90
if there are problems
91
that are just showing up in the last second just introduce them to the customer even though it's late already Sometimes,
92
although the customer may help to convince the internal management of the supplier to implement certain actions
93
that are improving the process and the product quality on the long run.
94
Okay, well, that was my short video about running rates.
95
Thanks to all of you for watching this video until the end.
