4
This is already the fifth video of our APQP Playlist.
5
This video will take you on a 10-minute tour through this
6
project phase make sure you're watching it until the end as
7
we are releasing important lessons learned of phase 5 at the end of the video

11
What is the content of APQP Phase 5, Feedback Assessment and Corrective Actions Phase?
12
Within my phase diagram, you may recognize that APQP Phase 5 is running in parallel to all the other phases,
13
as feedback is being collected throughout all project phases,
14
so it can be evaluated permanently and possibilities for improvements can be implemented as well well during the project.
15
But of course we will focus now on the working packages
16
that are located after the product sampling from timing point of view.
17
Phase 5 might be divided into the following working packages.
18
Approval for serial production of customer, monitoring of production ramp up,
19
monitoring of production results and monitoring of customer satisfaction as well as a handover to the production team,
20
a lessons learned session and the quality gate review phase 5.
21
Approval of serial production of the customer.
22
I guess you remember that at the end of phase 4, the product sampling documentation according to PPAP or EMPP standard,
23
together with initial samples has been provided to the customer.
24
This documentation is available for the customer in order to get checked by them.
25
According to customers availability, but as well as previous customer involvement
26
and ppap scope
27
that may take in between two to six weeks of time ideally the customers approving documentation as soon as possible
28
so the start of production can be passed theoretically product is now fulfilling all requirements
29
and can be produced according to the installed
30
and approved process in case deviations have been identified the customer may issue a limited or conditional approval,
31
alternatively deny the approval completely.
32
In general, the decision is depending on the scope of these deviations.
33
In case there is no functional relevance, a limited approval can be given, but in case the product is not working as defined originally, the approval might be denied.
34
In both of the cases, the supplier is requested to define measures and an updated timing to improve the deviations.
35
High temperature is a common fact as there is not that much time remaining until the previously agreed SOP date.
36
Monitoring of ramp-up, production results and customer satisfaction.
37
I was summarizing these three working packages as they are basically pretty similar to each other.
38
We are still in the handover phase of the responsibility from project team to serial production team.
39
Project team is still available and supported.
40
Now it's time to check if the production is ramping up as initially planned.
41
Is the customer ordering promised volumes?
42
It is important to check that as the calculated profit is of course depending a lot on production volume.
43
In case the volume is too low, price adjustments or negotiations towards the customer should be checked or initiated.
44
Moreover, it is important to understand if all logistic requirements and processes are running as defined.
45
Is the customer providing the call-offs as defined with regard to timing and quantity?
46
Are empty goods available in sufficient quantity?
47
Is the production plant able to supply the customer in time?
48
In addition, special attention should be on achieving planned cycle times and if they could be improved already.
49
Also the scrap rate should be monitored in detail.
50
In case there are bigger quality issues, your project team may still offer extraordinary support to solve the problems quickly.
51
All these mentioned points also have an impact on customer satisfaction.
52
In general, the customer satisfaction should be monitored carefully.
53
Are products supplied in the right time and in the right quality to the customer?
54
Is the communication in between the production plant and the customer plant established
55
and working well in case all these points are running well
56
responsibility might be handed over step by step hand over to
57
production team as already mentioned the project team is acting mainly in a supporting supporting and monitoring manner
58
the target is to hand over the responsibility to the serial production team as soon as possible
59
but also in a way in
60
which the serial production team has enough time to be trained and accommodated with the new production equipment.
61
It is important that this handover is managed properly.
62
It does not make sense at all to shirk off the
63
responsibility to the next team without providing the chance to learn and study important things that need to be considered.
64
On the other hand, it is beneficial
65
to manage that handover as soon as possible to enable a project team to focus on new projects
66
or rfqs it makes sense to fix the handover process protocols
67
that are keeping record about all points that have been trained hand it over
68
and so on at the end both parties are signing these protocols.
69
Lessons learned.
70
Before the project is being closed officially, it is of importance to reflect appeared difficulties.
71
As already mentioned at the beginning of the presentation, this phase is overlapping all other phases.
72
The purpose of this detail is to make clear that difficulties
73
and mistakes should be watched during the whole project in order to improve them already during the project itself.
74
alternatively to fix them for the next project latest.
75
It makes sense to note all acute issues in a presentation
76
and to review them with all team members so everybody can understand them and provide its feedback.
77
This will make sure that the whole team has the chance to learn and avoid the same issues for the next project.
78
Of course, focus should be given also on positive results achieved.
79
Quality gate phase 5.
80
Once all these activities are done, the project manager has the pleasure to present the progress of
81
that process phase to the management and top management of the company.
82
In this phase of the project, the quality gate phase 5 might be used as well in order to close the project completely.
83
In case there is still actions unfulfilled, this is the right time and place for the manager to escalate
84
that to the management and to ask for special attention and support of the management team.
85
In such a case, the management team may of course also decide to not release the phase accordingly, but to end the project.
86
Anyhow, in case they release the phase, the project is ending.
87
It is important to perform a proper closing process,
88
so all involved resources can be released and focus on new activities afterwards.
89
Alternatively, it may happen that sole team members are still acting in projects that should have been closed already.
90
Let me summarize some important points of project phase 5 now.
91
It is important to train the production team as detailed as possible, so they have a chance to understand the new product and production process according to all requirements.
92
The project team is available to perform these efforts.
93
The handover phase or process should be performed thoroughly and should be fixed on paper,
94
so all project team members can be released and focus on new challenges.
95
In order to improve in short, mid and long term, it is required to reflect issues and failures permanently.
96
Take care that a lessons learned session is installed at the end of the project at least.
97
That was my short video about APQB Phase 5.
98
Thanks to all of you for watching this video until the end.
99
